How to get good, fast

I’m a 5’5, 16y/o novice rower, and my one dream is to absolutely crush the first regatta I see my ex (16 y/o, 6’2 varsity) at, does anyone have any workout plans or common mistakes that I should work on? any help is appreciated 🙂
